SaaS SEO case study: from a broken foundation to $340K in monthly pipeline

A Series B workflow automation company at $18M ARR had a JavaScript-rendered site, 11 product pages indexed as empty shells, and zero organic pipeline. Over a 14-month engagement, we rebuilt the technical foundation, built 29 AI Overview citations from zero in five months, and launched an evaluation-stage content programme. Organic search now produces $340K in monthly pipeline.

The starting point

Why an $18M ARR company had zero organic pipeline

Google could not see the product. The site was rendered with JavaScript, and 11 of its product pages sat in Google’s index as empty shells: the URLs were known, the content that sells was not. The pages buyers needed to find were the pages Google had least reason to rank.

Content and links could not fix it. Every page built on that foundation inherited the same problem. That is why the engagement started with the technical layer, not a content calendar.

It is the most expensive problem we find on technology sites. Our guide to SEO for technology companies covers the checks that catch it.

What we did

Four workstreams, in this order

Technical fixes came first, because there is no point sending traffic to pages Google cannot read. Everything was delivered in-house.

  1. Technical SEO

    Rebuild the foundation

We rebuilt the technical foundation the product pages sat on, so Google indexes the pages buyers actually see.

  2. AI and GEO

    Build AI Overview citations

We built 29 AI Overview citations across the 47 priority queries we tracked, from zero, within five months.

  3. B2B content

    Launch an evaluation-stage programme

Content aimed at buyers comparing options and building a shortlist, not at top-of-funnel traffic.

  4. Link building

    Build authority

Authority links to support the pages that sell, earned on real publications.

The results

$340K a month in organic pipeline, from zero

By month 14, organic search was the company’s second-highest source of pipeline. It produces $340K in pipeline every month, from a standing start.

  • Organic traffic grew 375%, across the US, UK and Australia.
  • 29 of 47 priority queries now cite the client in Google AI Overviews, up from zero, built within the first five months.
  • Organic CAC settled at $180, against $1,240 from paid search.
Bar chart: customer acquisition cost by channel for a Series B workflow automation SaaS company. Organic search $180 per customer, paid search $1,240, so organic costs about one seventh of paid.

How we read it:

  • Pipeline, not traffic, is the headline. Traffic grew, but the number that mattered to the board was pipeline and what it cost to acquire.
  • The CAC gap compounds. Paid search costs the same every month. Organic acquisition cost falls as the pages that rank keep producing.
  • AI citations followed the foundation. Pages Google cannot read cannot be quoted in an AI Overview either. Fixing the foundation made the citations possible.
What it means for you

Three lessons for SaaS companies

  1. Check what Google sees, not what your browser shows. Open the raw HTML of a product page. If the content is not there, fix that before anything else. Our technical SEO work starts with exactly this check.
  2. Write for buyers who are deciding. Evaluation-stage content produced this client’s pipeline. Our SaaS SEO services are built around it.
  3. Measure acquisition cost, not sessions. Put organic CAC next to paid CAC and track both over time. That comparison decides whether SEO earns its budget, and AI Overview citations belong in it too: see our AI SEO services.
FAQ

SaaS SEO case study: questions

How long did this SaaS SEO engagement take?

14 months from start to $340K in monthly organic pipeline. The first 29 AI Overview citations were built within five months, and organic was the company’s second-highest pipeline source by month 14.

What was wrong with the site?

It was rendered with JavaScript, and 11 product pages were indexed by Google as empty shells, so the content buyers needed was not what Google had indexed. The company had zero organic pipeline as a result.

How did organic acquisition cost compare with paid search?

Organic CAC settled at $180, against $1,240 from paid search.

Can Crown guarantee the same result for my company?

No. Nobody can guarantee rankings or AI Overview citations. What we commit to is diagnosing what holds your site back, fixing it in the right order, and reporting what it produces in pipeline. If SEO cannot move the needle for your business, we will tell you before you pay us.
